Aplicação de princípios Lean Thinking numa empresa do sector automóvel

Abstract

Lean Thinking é uma filosofia de gestão utilizada mundialmente, cujo objectivo é a eliminação de desperdício e a criação de valor. Na base deste pensamento está o conceito de melhoria contínua, conceito esse que parte do princípio que existe uma evolução gradual conjunta, resultante de procedimentos simples que aos poucos se traduzem em ganhos significativos. Neste relatório, o objectivo é identificar alguns dos desperdícios numa empresa do sector automóvel, para depois, utilizando algumas das mais importantes soluções Lean, apresentar melhorias. São apresentados conceitos que permitem uma melhor compreensão desta filosofia, tais como as técnicas Just-In-Time (JIT), o método SMED – Single Minute Exchange of Die – e conceitos Kaizen. As melhorias apresentadas baseiam-se essencialmente em métodos de eliminação de desperdícios, pelo que a ferramenta que teve mais impacto na implementação do Lean Thinking foi o método 5S´s,que se refere a um conjunto de práticas assentes na organização, arrumação e ordenação do local de trabalho. Todas as melhorias que contribuíram para um aumento de desempenho são demonstradas, bem como alguns dados que permitiram tirar algumas conclusões acerca das reduções nos tempos de setup.

Lean Thinking is a management philosophy used worldwide, whose goal is the elimination of waste and the creation of value. This thought is based on the continuous improvement concept, which means that there is an incremental improvement over time, resulting from simple steps that gradually translate into significant gains. In this report, the aim is to identify some of the waste in an automotive components company, and then, using some of the most important Lean solutions, show improvement in the light of their efficiency. Some of the concepts that allow a better understanding of this philosophy are presented, such as Just-In-Time (JIT), SMED - Single Minute Exchange of Die- and Kaizen concepts. All the improvements presented are based mainly on methods for reducing waste, and the tool that has had more impact on the Lean Thinking implementation was the 5S's method, which refers to a set of practices based on organization, storage and order in the workplace. All improvements which contributed to an increase in performance are reported, as well as some data that helped to draw some conclusions about the reductions in setup times.
