Abstract: | O projeto desenvolvido foi realizado na empresa ATEPELI - Ateliers de Portugal, Lda, e teve como principal objetivo reduzir o tempo despendido com a limpeza de equipamentos de coloração, localizados nas linhas de montagem. Para além disso, um outro objetivo foi, também, reduzir os defeitos que surgem nos produtos, causados pela limpeza incorreta destes mesmos equipamentos e, ainda, melhorar as condições de trabalho dos artesãos.
Para alcançar estes objetivos, foi elaborada uma revisão de literatura, centrada nos conceitos Lean. De seguida, e tendo como base o ciclo PDCA (Plan, Do, Check, Act), efetuou-se um diagnóstico da situação inicial e estudaram-se os principais problemas encontrados. Com base nessa análise, e com a aplicação da metodologia SMED, foram propostas algumas medidas para solucionar os problemas descobertos, tendo-se e implementado algumas destas soluções.
Através da alteração do layout e da localização dos equipamentos de proteção individual (EPIs), da criação de instruções de trabalho, da implementação dos 5S nas estações de lavagem, de formações aos colaboradores e da automatização e substituição dos equipamentos de lavagem, reduziu-se, aproximadamente, 27% do tempo gasto com tarefas de limpeza. The project developed was carried out at ATEPELI - Ateliers de Portugal, Lda, and its main objective was to reduce the time spent cleaning staining equipment, located on the assembly lines. In addition, it also aimed to reduce the defects that arise in the products, caused by the incorrect cleaning of these same equipment, as well as to improve the working conditions of the craftsmen. To achieve these objectives, a literature review was carried out, centered on lean concepts. Then, based on the PDCA cycle (Plan, Do, Check, Act), a diagnosis of the initial situation was made, and the main problems encountered were studied. Based on that analysis, and with the application of the SMED methodology, some improvement actions were proposed in order to solve the problems discovered, and then, some of these solutions were implemented. By changing the layout and location of individual protection equipment (IPE), creating work instructions, implementing 5S in the washing stations, training employees and automating and replacing washing equipment, the time spent with cleaning tasks was reduced by approximately 27%. |
