Abstract: | O seguinte trabalho foi realizado na Empresa X, através de um serviço de consultoria
prestado pelo Instituto Kaizen, com o principal objetivo de aumentar a produtividade
de uma linha de montagem final, através do recurso a ferramentas Lean e Kaizen, tais
como o Diagrama de Ishikawa ou o Yamazumi.
Foi analisado o estado atual da linha e através de um estudo minucioso e exploração
de alguns cenários, foi possível obter como resultado final deste projeto de melhoria,
a redução de um turno e a redução de um dos operadores da linha nos restantes
turnos, que significou também num aumento de produtividade de aproximadamente
52,3% e que se traduziu num benefício anual 135 800 €.
Várias outras ações foram desenvolvidas, distribuídas por várias áreas, como a
qualidade, manutenção, processo, que resultarão em low hanging fruits.
Para gestão deste projeto de melhoria foram utilizadas dinâmicas tais como o
relatório A3 e Mission Control Room, que de forma visual permitiram acompanhar e
conduzir este projeto ao sucesso e que poderão servir de alicerce para futuros
projetos internos. The following work was carried out at Company X, through a consultancy service provided by the Kaizen Institute, with the main aim of increasing the productivity of a final assembly line, through the use of Lean and Kaizen tools, such as the Ishikawa Diagram or Yamazumi The current state of the line was analyzed and through a study and exploration of some scenarios, it was possible to obtain as a final result of this improvement project, the reduction of one of the shifts and the reduction of one operator on the remaining shifts, which also meant an increase in productivity of approximately 52.3% and which translated into an annual benefit of €135 800. Several other actions were planned, distributed across several areas, such as quality, maintenance, process, which resulted in low-hanging fruit. To manage this improvement project, dynamics such as the A3 report and Mission Control Room were used, which visually allowed monitoring and leading this project to success and which could serve as a foundation for future internal projects. |
