Estudo da unidade de movimentação da Sonae MC

Abstract

Os retalhistas recebem, nos seus armazéns, os produtos em paletes. Contudo, perante as encomendas das lojas, os produtos poderão ser expedidos para as lojas no formato entregue pelo fornecedor ou ou sofrer uma quebra da unidade de movimentação. A jusante, lojas recebem a unidade vinda do fornecedor e a reposição em prateleira poderá ser realizada à unidade, caixa, meia palete ou palete completa. Deste modo, devido a estas possíveis alterações, o objetivo primordial do presente estudo incide na seleção de referências que se justifique economicamente a alteração para a unidade de movimentação – meia palete – no entreposto, podendo esta ser reposta diretamente em prateleira ou à unidade de consumo na prateleira. A motivação para esta alteração prende-se, para além dos ganhos económicos, com a melhoria da produtividade e aspetos ergonómicos dos colaboradores. Para obtenção desse resultado, procedeu-se à elaboração de um modelo de custo analítico que inclui-se os componentes de custo relevantes afetados pela alteração da unidade de movimentação no sistema de distribuição de dois escalões, ou seja, desde o centro de distribuição até a prateleira. Por sua vez, este modelo de custo inclui três categorias de custo: o custo de manuseamento em entreposto, o custo de manuseamento em loja e o custo de posse de inventário nestas duas localizações. O modelo de custo analítico foi aplicado a três cenários, sendo posteriormente obtido o melhor cenário, para cada referência, perante o menor valor global resultado do somatório dos componentes de custo para cada cenário, sendo o cenário com menor custo total, a melhor decisão financeira. Após selecionados 105 referências para estudo, os resultados obtidos indicam a alteração de 18 referências para a utilização da meia palete no entreposto, apresentando uma estimativa de ganhos económicos de cerca de 300 000 € / ano perante o cenário atual.

Retailers receive pallet products in their warehouses. However, in the case of store orders, the products may be shipped to the stores in the format delivered by the supplier or be subject to a ship-pack break. Downstream, stores receive the unit from the supplier and the replacement on the shelf can be done to the unit, carton, half pallet or complete pallet. Therefore, due to these possible changes, the main objective of the present study focuses on the selection of references that economically justifies the change to the handling unit - half pallet - in the warehouse, which can be returned directly to the shelf or to the unit of consumption on the shelf. The motivation for this change is, in addition to the economic gains, with the improvement of the productivity and ergonomic aspects of the employees. To obtain this result, an analytical cost model was elaborated that includes the relevant cost components affected by the change of the handling unit in the two-tier distribution system, that is, from the distribution center to the shelf. In turn, this cost model includes three cost categories: the warehouse handling cost, store handling cost, and the cost of inventory ownership in these two locations. The analytical cost model was applied to three scenarios, and the best scenario was then obtained for each reference, given the lower global value resulting from the sum of the cost components for each scenario, with the lowest total cost scenario being the best financial decision. After selecting 105 references for study, the results obtained indicate the change of 18 references for the use of the half pallet in the warehouse, presenting an estimated economic gain of around 300 000 € / year in the current scenario.
