Title: Criação de standards para projetos de melhoria contínua numa empresa de componentes eletrónicos

Abstract: Atualmente as organizações têm a necessidade de investir de forma constante na melhoria dos seus processos. Neste sentido assistimos a um aumento na adoção de medidas que permitam às empresas tornar-se mais competitivas, flexíveis e sustentáveis. O trabalho desenvolvido no âmbito deste projeto contempla o desenvolvimento de um modelo de melhoria contínua, no contexto de uma unidade de componentes eletrónicos, com o objetivo de otimizar os seus processos e reduzir desperdícios em toda a sua cadeia de valor. O projeto foi motivado pela necessidade de reduzir o lead time e aumentar o número de projetos de melhoria contínua. O objetivo do trabalho desenvolvido passou assim pela criação de sistemáticas para suportar as atividades de derivação e acompanhamento dos projetos, nomeadamente através da qualificação e do envolvimento dos colaboradores. O trabalho contemplou diversas etapas, tendo, num primeiro momento envolvido a revisão de alguns conceitos fundamentais do lean e das suas ferramentas. Em seguida foi feito um estudo da situação atual, com o objetivo de perceber quais eram as principais causas raiz que originavam o problema existente. Como determinantes chave identificados salientaram-se as debilidades existentes na qualificação das pessoas, o desconhecimento da sistemática de melhoria contínua e a falta de definição de indicadores que deveriam ser monitorizados. Deste modo, a fase de implementação de melhorias subdividiu-se em cinco etapas principais: na primeira etapa, foi criado um standard, permitindo o follow up semanal dos projetos; na segunda etapa, criou-se uma matriz de competências para owners e tutores dos projetos; na terceira etapa, redefiniu-se a forma como eram derivados os projetos; na quarta etapa de trabalho, criou-se um standard para que cada área pudesse derivar os seus projetos de melhoria contínua e por último, foi definido um standard para melhorar a forma como os projetos eram passados aos owners. Após ter sido realizado um inquérito de satisfação aos owners e tutores dos projetos, de uma forma geral, todos se mostraram satisfeitos com as medidas implementadas. Para além disso, através das novas medidas implementadas, foi possível derivar cinco projetos na área do source e cinco na área do delivery, sendo este o target definido inicialmente. Quanto ao lead time dos projetos, foi possível fechar, em três meses, 80% dos projetos derivados na área do source e 40% na área do delivery. Em suma, este projeto mostra que as técnicas e ferramentas de melhoria contínua são cada vez mais procuradas por várias organizações, no entanto o sucesso da metodologia está inteiramente relacionado com a forma como a gestão atua para que exista uma mudança cultural. O envolvimento de todos é fundamental para que se consiga atingir o sucesso.
Nowadays organizations are aware of the constant need to invest in improving their processes. Therefore, we are witnessing an increase in the adoption of measures that allow companies to become more competitive, flexible and sustainable. The work carried out under this project includes the development of a continuous improvement model, in the context of an electronic component’s unit, with the goal of optimizing its processes and reducing waste throughout its value chain. The project was motivated by the need to reduce lead time and increase the number of continuous improvement projects. The goal of the work carried out was therefore the creation of systems to support the activities of derivation and monitoring of projects, namely through the qualification and involvement of employees. The work covered several stages, having initially involved the review of some fundamental concepts of Lean and its tools. Then, a study of the current situation was carried out, in order to understand what were the main root causes that originated the existing problem. As key determinants, the weaknesses existing in the qualification of people, the lack of knowledge of the continuous improvement system and the lack of definition of indicators that should be monitored were highlighted. Thus, the improvement implementation phase was divided into five main stages: in the first stage, a standard was created, allowing the weekly follow-up of the projects; in the second stage, a competency matrix was made for project owners and tutors; in the third stage, the way in which the projects were derived was redefined; in the fourth stage of work, a standard was created so that each area could derive its continuous improvement projects and, finally, a standard was defined to improve the way in which projects were passed on to owners. After a satisfaction survey was carried out to the project owners and tutors, in general, everyone was satisfied with the implemented measures. In addition, through the new measures, it was possible to derive five projects in the area of source and five in the area of delivery, this being the initially defined target. As for the lead time of the projects, it was possible to close 80% of the derived projects, in the source area, in three months, and 40% in the delivery area. In conclusion, this project shows that techniques and tools for continuous improvement are increasingly sought after by numerous organizations, however, the success of the methodology is entirely related to the way in which management acts so that there is a cultural change. The involvement of everyone is essential for achieving success.
