Melhoria do processo de abastecimento das linhas de produção de componentes mecânicos na Renault Cacia

Abstract

A competitividade do setor automóvel requer cada vez mais a integração de melhores práticas, por isso a identificação e remoção de desperdícios nos processos é importante para o reconhecimento de oportunidades de melhoria e obtenção de eficiência e eficácia nos processos. Este projeto surgiu da necessidade da Renault Cacia melhorar o abastecimento dos produtos de origem externa às linhas de fabricação dos componentes mecânicos, tendo como principal objetivo diminuir os desperdícios de tempo e de movimentações desnecessárias. A identificação das atividades de Valor Acrescentado, Valor não Acrescentado e com maior peso de desperdício temporal conduziram à perceção de oportunidades de melhoria no âmbito das quantidades de material transportado, nos percursos do comboio logístico e no picking efetuado em armazém. À medida que se analisou cada atividade em particular, outras ineficiências foram surgindo, inclusive a necessidade de analisar a ergonomia no trabalho do operador logístico. Através da aplicação de ferramentas Lean Manufacturing foi possível identificar soluções e atingir os objetivos definidos. Obteve-se uma redução de 13 % no tempo total do processo de abastecimento, que se traduz na redução do excesso de material transportado para as linhas de fabricação, redução das movimentações do operador logístico e na alteração dos meios de transporte de material. A implementação destes meios conduziu a uma análise das condições ergonómicas, verificando-se uma redução de 2320 kg transportados por turno e a redução de cerca de 88 % dos casos em que as embalagens se encontravam aprovisionadas a uma altura prejudicial para o operador.

The competitiveness of the automotive sector increasingly requires the integration of best practices, so the identification and removal of wastes in processes are important to the recognition of opportunities for improvement and to obtain the efficiency and effectiveness in the processes. This project arises from the need of Renault Cacia to improve the way of supplying the external origin products to the mechanical components manufacturing lines, with the main goal of reducing wastes of time and unnecessary movements of materials to the production lines. The identification of the value added, non-value added activities and the ones with higher weight of temporal waste led to a perception of opportunities for improvement in the scope of the quantity of material transported, in the roots of the logistics train and in the picking process carried out in the warehouse. As each particular activity was analyzed, other inefficiencies emerged, including the need to analyze the ergonomics of the operator's work. Through the use of Lean Manufacturing tools, it was possible to identify solutions and achieve the goals. There was a reduction of 13% in the total process time which translates in a reduction of the excess of material transported to the manufacturing lines, reduction of the logistic operator movements and the modification of the means of material transportation. The implementation of these means of transportation led to an analysis of the ergonomic conditions in which the operator worked, and it was verified a reduction of 2320 kg transported per shift and also a reduction of 88% of the cases where the packages were provisioned in a harmful high to the operator.
